EPISODE 246

Master Your Time, Build Your Team, and Get More Done with Joe Polish and Dan Sullivan

Episode Summary

Joe Polish and Dan Sullivan go live to cut through the AI noise and deliver real value on unique ability, reclaiming your time, and staying front stage. Dan also shares his 85-day “Yesterday Creates Tomorrow” experiment and why it may be his most powerful personal breakthrough yet.

Here’s a glance at what you’ll discover in this episode:

  • How Unique Ability is the center of your entrepreneurial system, and how to create a team that supports it so you can focus on what energizes you (instead of draining you).
  • Why most entrepreneurs are one-person shows…but how building a real company/team will set you free to focus on what you do best.
  • The 4 freedoms that Dan teaches, and how mastering them can change your life.
  • Why trying to get better at your weaknesses could be creating “really strong weaknesses”, and what you can do instead.
  • The powerful shift that happened when Dan stopped working in his “office” and built his business around what he loves to do.
  • A simple, but powerful question you can ask yourself to avoid distractions and do less but achieve way more.
  • Why pain often drives behavior more than motivation, willpower, or discipline… and how you can turn it into your biggest advantage.

Show Notes

Why Joe and Dan Are Going Live (and Why It Matters Now)

  • With AI-generated content flooding the internet, Joe and Dan chose to go live so audiences can judge real, unfiltered value for themselves
  • This episode features Joe Polish (Genius Network), Dan Sullivan (Strategic Coach)
  • The goal: leave every episode with more direction, more confidence, more capability, and more clarity

Clutter Is More Than Paper — It’s Activities Too

  • Barbara Hemphill defines clutter as anything that prevents you from accomplishing your work and enjoying your life
  • Dan eliminated his office entirely 30 years ago — if an activity clutters your schedule, get rid of the activity, not just the paper attached to it
  • Dan treats shared cafe spaces like Starbucks: clean, reset each night, no personal mess to manage
  • Ask yourself: “If I left this earth tonight, what regret would I have?” — that answer is a form of clutter living in the back of your mind

Unique Ability: The Simplifying Principle at the Center of Everything

  • Unique ability is one-of-a-kind — it’s usually two or three activities that work together as a personal system
  • Four signals of true unique ability: you’re incompetent at other things, some activities drain you even when you’re excellent, some you’re excellent at but they give no energy, and the sweet spot is what you love, excel at, and keep growing in
  • Dan’s insight, often shared since the 1970s: if you spend your life strengthening your weaknesses, at the end you’ll have a lot of really strong weaknesses
  • Entrepreneurs who stay in their unique ability don’t create clutter — they just get results
  • The Colby assessment (kolbe.com) is a recommended tool for identifying how you take action (e.g., high Quick Start, low Follow Through)

Front Stage vs. Backstage: Knowing Where You Belong

  • Dan models Strategic Coach like a theatrical company — front stage is where the audience (and revenue) is; backstage is where everything gets prepared
  • Dan and Joe are both front stage people: contact with clients, presentations, live events
  • Pulling front stage people into backstage tasks frustrates them and the team — and costs the company leverage
  • Most solo entrepreneurs are hardwired as the only person who can do the work; building a team breaks that pattern

Who Not How: The Key to Achieving More by Doing Less

  • Instead of asking “How do I do this?” ask “Who is the person who can do this for me?” — a concept originated by Dean Jackson and expanded in the book Who Not How with Dr. Benjamin Hardy
  • Dan’s three questions before starting any project:
    • How do I achieve this project by doing nothing? (Can teamwork handle it entirely?)
    • What is the bare minimum I have to do?
    • Who is the person who can do that bare minimum so I don’t have to do anything?
  • Example: Dan launched a 200-video social proof project for Strategic Coach in 45 minutes by communicating clearly with his video manager — then stepped away entirely

Reclaiming Time by Eliminating Low-Value Activities

  • Dan stopped watching television in July 2018 — 8 years later, he has reclaimed approximately 6,400 hours, the equivalent of 3.5 business years
  • Dan has never been on social media and doesn’t intend to start
  • AI has replaced time-consuming research: Dan now structures an entire 40–50 page quarterly book in 3 hours using AI (he uses Perplexity)
  • Saying no creates a simpler future than saying yes

“Yesterday Creates Tomorrow”: Dan’s 85-Day Personal Experiment

  • Inspired by client Lior Weinstein: “My job is to give my future a great past — that I can work on every day”
  • Dan’s daily practice (started December 2nd): use today so that tomorrow morning you can say, “That was a great yesterday”
  • Each evening Dan rates the day with a number and goes to bed with a sense of completion
  • Result after 85 days: no ADD symptoms, best stage performance of his life, teammates notice a visible difference on his focused days
  • Key insight on ADD: it’s an emotional commitment to multiple future possibilities that don’t yet exist — all competing for your attention simultaneously
  • The upcoming book based on this practice is titled Yesterday Creates Tomorrow (target: Labor Day release)

Finding the Right Collaborators and Strategic Partners

  • Get clear on what you want (not just what you need) — document a future version of yourself operating at a higher level
  • Use Dan’s Impact Filter tool: define the project, its importance, the best result if achieved, and the worst result if not — sell yourself on it before selling anyone else
  • Present the Impact Filter to potential collaborators: it creates instant clarity, invites a clean yes or no, and often leads to referrals even when the answer is no
  • Never try to sell something you’re not sold on yourself

Intellectual Property: Protecting Your Creativity So You Keep Creating

  • Dan’s IP stack: copyrights and trademarks for protection; patents for offense — staking out a legal market monopoly for 20 years
  • Strategic Coach has 77 patented thinking tools, 40 of which are framed in the main Toronto workshop room
  • About 7–8 years ago the U.S. Patent Bureau established Class 41 (entertainment and education), allowing entrepreneurial thinking tools and business processes to be patented using the internet as the required technological component
  • The deeper reason to patent: it protects creative confidence — entrepreneurs who fear their ideas will be stolen stop creating; patents remove that fear
  • A patent is like an entrepreneurial diploma: the government grants you exclusive property rights and tells you your idea has value

Being Present in a Future-Obsessed World

  • The tech world is often “high on its own supply” of future thinking — wisdom is knowing when to unplug
  • Dan’s ocean metaphor: you don’t come out of the ocean and say “I missed most of it” — people do the same with time
  • Practical grounding tools mentioned: Dale Carnegie’s How to Stop Worrying and Start Living, exercise, nature, art
  • Feelings are not facts — progress and good feelings don’t always arrive together
  • At events like Abundance 360, it’s okay to step out of a session for a walk or a massage; you don’t need to touch all the ocean
